Beyond Acquisition: Realising New Value in Mature Upstream Operations

Abstract Mature post-acquisition upstream assets frequently inherit legacy maintenance systems, data structures, and operating practices that are misaligned with the incoming operator's target operating model. Attempts to reduce cost or deploy digital optimisation without first addressing these foundational weaknesses often fail to deliver sustainable value and can increase operational risk. This paper presents a structured, engineering-led methodology for realising new value in mature upstream operations following acquisition. The approach was applied by Hibiscus Petroleum, a Malaysian upstream oil and gas operator, across a portfolio of offshore assets and executed in two phases: (1) establishment of maintenance system foundations, and (2) targeted optimisation supported by advanced analytics. The transformation delivered material reductions in maintenance effort and cost, improved safety assurance and joint-venture transparency, reduced downtime exposure, and strengthened maintenance governance without increasing asset risk. Results are presented across three dimensions: cost and efficiency, safety performance, and operational excellence. The methodology is replicable across other post-acquisition or late-life upstream asset contexts.
